  • Eliminating Complexity from Work

    as much as half of the activities of about sixty people had been to set up and take down jobs, expedite, move material, count material, and do other tasks that were unnecessary in the new process.

    Tim Fuller's article discusses how much inneficiency was removed from the process by adopting single piece flow in 1985.  How long did it take for management practice to understand this?  Certainly this understanding wasn't widespred in 2005.  I am not even sure it if it is widely understood and systems have been designed or redesigned with this knowledge in 2017.

  • Great Charts

    Karl Hartig displays some excellent charts that he created (for the Wall Street Journal) on his web site. The charts seem very similar to what would result from applying Edward Tufte’s ideas. Rarely do I see charts that do such a good job of visually displaying data. The lack of such effective visual display of information is another example of how much improvement could be made just by applying ideas that are already published.

  • Secrets of the World’s Best Companies

    As Dr. W. Edwards Deming said there is no instant pudding for management (no quick fix). And management requires customization to the organization. You cannot just copy management practices from one place, where they are successful, to another. You can learn from what has been successful and adopt it to your organization if you have knowledge and theory and know how to test (pdsa) the effectiveness of new ideas in your organization.


    I don’t find many of the “secrets” mentioned in the article to be the greatest ideas for management (the best ideas I find among the thoughts of Deming, Ackoff, Ohno, Provost, Csikszentmihalyi, Hoerl, etc..

    Still, I believe it is good to learn about what others are doing.

  • Using Design of Experiments

    Design of Experiments can seem complicated but at the core it is fairly simple and powerful. By applying the proper techniques it allows you to gage the effect of several variables and, very importantly, the interactions of those variables with a small number of experiments (or tests or pilots).

    George Box is a wonderful author (and friend) who can write for mangers who are not knowledgeable about statistics and statisticians. Statistics for Discovery does a good job of explaining how organizations should use experiments to improve.

  • Find the Root Cause Instead of the Person to Blame

    Why did they make that error? Why did the process let them make that error? When you follow the why chain a couple more steps you can find root causes that will allow you to find a much more effective solution. You can then pilot (PDSA) an improvement strategy that doesn’t just amount to “Do a better job Joe” or “that is it Joe we are replacing you with Mary.” Neither of those strategies turns out to be very effective.

    But investigating a bit more to find a root cause can result in finding solutions that improve the performance of all the workers.

  • What one thing could we do to improve?

    Asking “how is everything” normally will get the response: “fine” (which is often that is exactly what the staff wants so they can move on without wasting any time). However, if you really want to improve that doesn’t help.

    To encourage useful feedback, specifically give the customer permission to mention something that could be improved. What one thing could we do better?

  • Performance Appraisals – Is Good Execution the Solution?

    Good execution of performance appraisal is not the solution. More people are realizing that improving how performance appraisal are done is an attempt to do the wrong thing better. If you insist on doing the wrong thing, I suppose you might as well do it better but how about just not doing the wrong thing at all? What should be done?     Customers buy your product or service to fill some specific need or desire. Knowing what need the customer is filling can help you improve your offering. Knowing what job the customer is using your product for lets you focus on improving your product for that market.

    For certain jobs the need for an online presence is not as critical, however, knowledge workers can really help out their prospects with a good online presence. Creating such a presence can be a big task or it can be a fairly simple site with a few articles with your ideas on topics that interest you. Creating your own blog can also be an effective strategy. Guest blog posts on another blog can also be useful.

    Your own web sitee that can serve as the long term address is a very good idea... Then you can link to various efforts (guest posts on blogs, articles at various sites, podcasts…).

  • Learn From Success and Failure

    ...how the PDSA improvement cycle should be used: results are studied to increase knowledge. If results exceed expectations that should not be a reason to avoid learning. If you only study what results tell you when results are unsatisfactory you can fall into the trap that “you only learn from failure.” I guess many people only learn from failure, since that phrase is so popular, but that method leaves plenty of room for others to learn faster than you thus gaining an advantage (a more effective method of learning). Don’t wait to fail to learn.

  • Good Project Management Practices

    This post is in the style of my Good Process Improvement Practices and Practical Ways to Respect People posts.

    Good project management practices include

    • Deliver a working solution quickly; add value as you have time. Don’t aim to deliver a final product by the deadline and risk missing the deadline. Deliver a good solution early, adjust based on feedback and add more as you have time.
    • Prioritize – do fewer things, and do them well.
    • Limit work in process (WIP) – finish tasks, avoid the problems created by splitting attention across numerous tasks.

  • Great Visual Instruction Example

    This does a great job of explaining what you need to know clearly. While this presentation for Azithromycin doesn’t prevent a mistake it sure makes it much more likely that the process can be completed successfully. We need more effort in creating such clear instructions.

    Visual clarity is more important than lots of words. Applying that concept is not as easy as it sounds but it is a very important idea for instructions to end use and instructions for processes in your organization.

  • Iterative Customer Focus

    Like many of Deming’s ideas the idea of iterative customer focus can seem too simple to be very powerful. But in fact that idea is extremely powerful. Those familiar with agile software development can see the idea of delivering working software quickly and iterating based on actual customer use illustrated in Dr. Deming’s “new way” iterative cycle shown in his paper published in 1952.

    The importance of learning about non-users is something that still today is often overlooked...
