  • Educate New Managers on Their New Responsibilities

    Far too often companies promote employees into management positions and expect them to fulfill the obligations of their new position without helping prepare them to meet their new responsibilities. People who excelled at doing their non-supervisory job often have little education or experience to succeed with their new responsibilities.

    Managing a software development team is a completely different job from being a great software developer. Most everyone would acknowledge that: but if you look at what actually happens in many organizations the management system is not setup with this fact in mind.

  • Management Improvement History

    I do believe we need to improve our practice of Quality (and to do that we need to understand what happened in the past and why it was not more successful). The idea that Design of Experiments (DoE) was at the core of some Quality Movement to me is not at all accurate.


    In my experience only a few Quality professionals today understand what it means and how it should be applied. The idea that it was common place in the 40’s I seriously doubt (though I don’t have first hand knowledge of this). I find it difficult to believe we would have decided to stop using DoE if it was commonly done previously. The understanding I have from those that should know (like George Box and previously my father – Bill Hunter) is that it was not at all common practice and still is not outside of a few industries and even there it is isolated in the domain of a few experts.I do have first hand knowledge of the 80’s and the idea that we did “employee training in problem solving, team activities and just-in-time inventory” well is not even close to accurate. We sent people to training on these things but other than JIT inventory the effectiveness of these efforts were poor (with a few exceptions that really did well).

    “Quality” is not being practiced anywhere close to the level with which I am satisfied with in more than a few organizations. We have huge improvements to make in the practice of DoE, SPC, process improvement, having decisions made by the appropriate level (as close to the issue as possible), leadership, teamwork, data based decision making, the use of basically all the Quality tools, systems thinking, transformation…

  • Advice for Managers Who are Just Starting Out

    Read the Leader’s Handbook by Peter Scholtes and use it as a reference to guide your actions on a weekly basis.

    Learn to experiment and iterate quickly. Your main aim should be to manage the management system (which may mean the management practices used within your scope of authority or influence). As you start it will involve a significant amount of managing projects, to demonstrate your ability to deliver results, but that should be used to transition to building a strong management system.

    In conjunction with quick iteration and adoption of improvements your focus should be on coaching people to help them be more effective (among other things on helping them learn how to effectively practice evidenced based decision making and continual improvement).

  • Personal Finance Considerations for Going into Debt for Education

    I think taking on debt for education is a sensible financial decision. But the level of the debt that is sensible must be considered.

    When I went to college (too long ago) it was expensive, but not nearly as expensive as it is now (in the USA at least – I am not as familiar with the costs outside the USA other than knowing in many places that university education costs are very reasonable).

    I don’t have any hard cutoff where I think taking on debt no longer makes sense. But I do think I would include cost as a major factor when deciding what college to attend if I were facing that decision today.

    As I have said before the reason to chose a career is because that is the work you love, but in choosing between several possible careers it may be sensible to consider the likely economic results. And in choosing how much to spend on your education considering your future earnings is wise.

  • A Powerful Tool: The Capacity Matrix

    The basic idea of the capacity matrix is to track your capability for each concept:

    1. awareness (information) – I am aware of this idea and can recall pertinent details as needed.
    2. knowledge (understanding and comprehension) – I can explain this idea or theory. I can translate the idea into my own words. I can make an example to explain the idea and demonstrate learning.
    3. know-how (analysis and application)...
    4. mastery (judgement and evaluation)...

    ...

    It seems to me that obviously such a manner of matching potential employees to the needs of the organization is a huge improvement upon current methods...

  • How to Develop Thinking People

    “Developing people requires physical endurance.” Frequent follow up is necessary, in person. It is not acceptable to give an assignment and follow up or scold only after three months, during a progress report meeting. Specific actions and detailed follow up are necessary.
